Case Studies

Real clients. Real challenges. Real results.

Why these matter

We don't just advise. We get stalled work moving again.

These are real engagements, not illustrations. Each one started with a team stuck on a blocker that was holding modernization back — and ended with the work unblocked and running. Here is the blocker, the outcome, and how we got there.

Roadmap acceleration

A 14-month roadmap, unblocked in a 3-day sprint

The Challenge

A growing tech company had a 14-month technical roadmap to modernize their core platform. After several months of slow progress, the team was stuck on technical blockers that seemed impossible to overcome. Features were delayed, technical debt was mounting, and leadership was losing confidence in the technical team's ability to deliver.

The Real Problem: Not lack of talent, but organizational and technical inertia. The team needed an external catalyst to break through.

What We Did

Instead of another planning session, we ran a focused 3-day hackathon preceded by strategic preparation:

  1. 1 Pre-Hackathon (2 weeks): Identified the true technical blockers through interviews and code analysis
  2. 2 3-Day Intensive Sprint: Assembled cross-functional team to tackle the "impossible" problems
  3. 3 Rapid Prototyping: Built working solutions to validate approaches
  4. 4 Knowledge Transfer: Documented solutions and trained the internal team

The Results

Speed

Delivered more in 3 days than in the previous several months of traditional development

Impact

14-month roadmap dramatically accelerated - months of planned work condensed into weeks

Breakthrough

Technical blockers removed that the team thought were impossible to solve

Team Impact

Team morale boost - proved that "impossible" problems were solvable

Key insight: Sometimes you need an external catalyst to break through organizational and technical inertia. Our approach: deliver tangible results fast, then empower the internal team to continue at velocity.

Fractional CTO

From idea to a funded, team-led HealthTech prototype

Industry: HealthTech / Wearables | Timeline: Multi-phase engagement

Entrepreneurs collaborating on innovative startup project

The Challenge

An entrepreneur had an ambitious vision: create the "Fitbit for emotions" - a wearable that monitors the autonomic nervous system and delivers real-time interventions. This was a highly complex project combining neurobiology, engineering, and AI.

The CEO needed technical partnership to:

  • Turn the initial idea into a working prototype
  • Stay motivated through difficult technical challenges
  • Build credibility to attract partners and funding
  • Eventually build an efficient in-house team
The Real Problem: Complex, multi-disciplinary project that could easily fail without the right technical guidance and sustained motivation through the hard parts.

What We Did

Provided fractional CTO support through the critical early stages:

  1. 1 Initial Ideation Phase: Helped refine the technical vision and feasibility assessment
  2. 2 Technical Experiments: Conducted experiments to understand the complexity and validate technical feasibility of the idea
  3. 3 Ongoing Mentorship: Kept the CEO motivated during the most challenging technical hurdles
  4. 4 Team Building Support: Guided the hiring of technical team members
  5. 5 Partnership Facilitation: Connected with Kaizen Engineering for POC development
  6. 6 Future Roadmap: Positioned to support cloud implementation and mobile app development

The Results

Partnership

Secured POC collaboration with Kaizen Engineering - adding credibility and engineering power

Progress

Functional prototype build - moving from concept to testable product

Team Building

Efficient team built - CEO now leads her own technical team

Credibility

Able to attract engineering partners, investors, and ongoing support

Engagement Model

Fractional CTO → Advisory → Phase-based Support

Scaled involvement up and down based on project needs and stage

Key insight: Entrepreneurs don't need you to do everything - they need someone to help them not give up when things get hard. Our role: technical validation, sustained motivation, and strategic guidance at critical junctures.

Full-platform build

A founder had a vision for trusted local gold trading. We built the whole platform and shipped it.

Industry: Marketplace / FinTech (precious metals) | Timeline: Jan–Jun 2026 (6-month build)

Ur Ziggurat — mobile marketplace for trading gold and silver locally across Iraq

The Challenge

A founder set out to make local gold and silver trading in Iraq safe and transparent — a mobile marketplace where verified traders in Baghdad, Erbil and Sulaymaniyah could find each other, agree terms, and settle face-to-face with cash. The vision was clear; what was missing was a team that could build the entire product and ship it to the app stores.

The founder needed a partner who could own the whole build:

  • Turn the marketplace vision into a working iOS and Android product
  • Earn trader trust with verified profiles, live pricing, and safety tooling
  • Handle real-time chat so buyers and sellers can agree a deal in-app
  • Stand up the backend, data, and cloud infrastructure from zero
  • Deliver on a fixed six-month runway
The Real Problem: not a single feature, but an entire platform — mobile apps, backend, real-time messaging, live market data, and cloud infrastructure — that had to exist, work, and reach the stores before the market window closed.

What We Built

Over a focused six-month engagement (January to June 2026) Byoskill built the complete Ur Ziggurat platform end to end — product, backend, data, and infrastructure — and shipped the iOS and Android apps:

  1. 1 A modular backend on a hexagonal (ports-and-adapters) architecture in Java, split into clear domains — identity, listings, deals/negotiation, messaging, reviews, and city-based community — so each capability can evolve independently
  2. 2 Real-time, event-driven messaging: opening a chat on a listing creates a conversation and wires buyer and seller together through domain events, so a deal can be negotiated privately in-app
  3. 3 A live market-data service feeding USD/IQD and global gold & silver prices into the app, with background workers handling image and media processing
  4. 4 Verified-trader identity with OTP/SMS onboarding and JWT-based auth, plus one-tap report/block safety built into the trading flow
  5. 5 A Vue-based admin console for operations — moderating traders, listings, and the marketplace
  6. 6 A reproducible AWS cloud footprint, provisioned entirely as code (Terraform): containerised services on ECS behind a load balancer, PostgreSQL on RDS, a managed message broker and Redis cache, S3 media storage, Route 53 DNS, and OIDC-secured CI/CD
  7. 7 App Store and Google Play releases, multilingual across English, Arabic and Kurdish

The Results

A complete product, shipped

From an empty repository to live iOS and Android apps on the App Store and Google Play in six months — the full platform, not a prototype.

Built for trust

Verified trader profiles, live USD/IQD and gold/silver pricing, in-app chat, and one-tap report/block — the safety features a cash marketplace needs.

Real traction

The live app reports a 4.9 rating across 500+ reviews and active trading communities in Baghdad, Erbil and Sulaymaniyah.

An architecture that lasts

A clean, domain-separated backend on reproducible infrastructure-as-code — a foundation the founder's team can extend city by city.

Engagement Model

Full-platform build → delivered in 6 months

A fixed-scope, from-zero build: Byoskill owned product, backend, mobile delivery, and cloud infrastructure for the whole engagement.

Key insight: A founder with a strong vision doesn't need another advisor — they need a partner who can build the entire thing and get it into users' hands. Our role here was exactly that: own the full stack, from the mobile apps traders touch down to the cloud they run on, and ship it on time.
